The team has a clear understanding of the problem (solution) they are solving.

Defining the Team’s Purpose

Before we start building, we need full clarity on why the team exists and what we own to deliver on that purpose.

We use the CAN: CAN’T: WON’T workshop to map this out. (Full workshop guide linked below.)

Step 1 – Start with “Why”

Gather the team, including the Product Owner and Business Owners.

Ask the team’s “owner” one core question: “Why does this team exist?”

Step 2 – Identify What It Takes

Each person spends ~15 minutes writing answers on sticky notes:

“What’s required for the team to fully own its purpose?”

Step 3 – Sort into Three Circles

Place the sticky notes into these categories:

🔵 Can & Will Do – Fully in our lane. We own this.
🟡 Can’t Do – Missing skills, tools, or access.
🔴 Won’t Do – Not our job or not aligned with our purpose.

Note:

  • The 🟡 “Can’t Do circle” becomes a list of blockers that must be resolved before the team can truly own its purpose.

Step 4 – Document It

Use the Roles & Responsibility Builder to record:

  • Team’s shared responsibilities

  • Individual ownership updates

  • Aligned ownership – No overlap or confusion with other teams.
